Heat-damaged hair
Heat damage is not dryness and it is not temporary — it is protein that has been altered inside the shaft and will not change back. That sounds bleak and is actually useful: it tells you exactly where the effort belongs. This guide covers what the heat does, how the damage is identified, and what recovery does and does not mean.
What heat damage really means
Hair is built from protein held in shape by chemical bonds, and heat is the one thing that changes that shape permanently.
Below a certain temperature, a heated fibre softens, dries and returns to itself. Above it, the protein structure alters and does not reassemble — the shaft loses stiffness, loses its ability to hold a set, and loses the outer layer that was keeping water in. That threshold is not a single number for every head; fine hair reaches it lower than coarse hair, wet hair reaches it faster than dry, and previously processed hair reaches it sooner than virgin hair. The tools sold in most shops run comfortably past all of them.
There is a second mechanism people rarely hear about. Water inside a shaft that is not fully dry turns to steam under an iron and forces its way out through the cuticle, leaving hollow weak points along the fibre. Hair damaged this way behaves oddly rather than simply badly: it feels spongy wet, snaps at scattered points, and produces the small white nodules found halfway along a strand.
The practical consequence is the same in both cases. Heat-damaged hair does not recover, it grows out — and everything sold as heat repair is either supporting what remains or coating it convincingly. Knowing that changes what you spend money on, and it is the reason this page treats the styling routine as the actual subject.

How professionals identify heat damage
The point of the identification is to separate heat damage from dryness, because the first is permanent and the second is not, and the plans have almost nothing in common.
Behaviour is the giveaway. Dry hair that has been conditioned improves noticeably within a wash or two; heat-damaged hair takes the conditioner in, feels better for an hour, and returns to the same state once it dries. Hair that has lost its set is a second sign — curls that no longer form, waves that fall out by lunchtime, or a section that dries straight and lifeless where the rest of the head still has movement. Those are structural losses, not moisture ones.
Then the hair is handled wet, which is when heat damage announces itself: a spongy, stretchy, almost gummy feel through the mid-lengths, elasticity that does not return, and strands that part quietly rather than snapping. The length is read in sections, because damage from styling is rarely even — the front, the crown and the ends usually carry far more of it than the underneath, and that asymmetry is itself diagnostic.
The routine is then gone through in detail: which tools, at what setting, how often, on hair how dry, with what applied first. Guests are frequently surprised here, because the setting is usually higher and the frequency greater than remembered. Where the damage is confined to the ends, the recommendation is a cut and a changed routine, and nothing is booked beyond that. Cause one · Temperature
The setting, which is almost always higher than needed
Most tools offer a range far wider than any hair requires, and most people use the top of it because it works fastest.

Working ranges, and who sits where
As a working guide, fine or previously processed hair is styled in the lowest third of a tool's range, medium hair in the middle, and coarse or very dense hair towards the upper middle. The top of the dial exists for professional speed on resistant hair, not as a default. If a section smooths in one pass at a lower setting, that setting is correct for it.

Tools that do not hold the temperature they claim
Inexpensive irons run hot spots and overshoot their own setting, so a plate marked at a moderate number can deliver far more at the point of contact. A tool with an accurate thermostat and smooth plates is a genuine protection, and it is the one place in this subject where spending more reliably buys less damage.

How the heat is applied, not just how hot it is
Two people at the same setting can do entirely different amounts of damage, and the difference is in the handling.

Ironing hair that is not completely dry
This is the most damaging common habit in the subject. The section must be dry to the touch through its whole thickness, not merely dry on the surface — thick hair holds water in the middle long after the outside feels finished. Anything sold as safe for use on wet hair is a different category of tool and still requires the manufacturer's own instructions.

Repeated passes over the same section
Three slow passes deliver three times the heat load. Taking smaller sections and moving steadily achieves the same result in one pass, and it is faster overall. Where a section needs several passes to behave, the problem is usually the section size or the dryness rather than the temperature.

A dryer held close, still, or on full
Concentrated heat in one place cooks that spot while the rest is still wet. Keep the nozzle moving, at a hand's distance, pointing down the shaft rather than into it — that direction also lays the cuticle flat, which is why a careful blow-dry looks smoother than a rushed one at the same temperature.

Skipping the protectant, or applying it wrong
A protectant raises the temperature at which damage begins and spreads the heat more evenly; it does not make hair heatproof. It goes on damp hair, evenly through the mid-lengths and ends, and it needs to be dry before an iron touches it — applied to a section about to be ironed while still wet, it becomes part of the steam problem rather than a solution to it.
The limit of this cause: technique reduces the load per session. Perfect technique used daily still accumulates.
Cause three · Frequency
The number of sessions, which is the real total
Heat damage is cumulative and quiet. It arrives as a threshold being crossed rather than as an event, which is why it seems sudden.

Daily styling, which is the usual finding
Straightening every morning is three hundred and sixty-five heat exposures a year on the same hair. Reducing to two or three times a week changes the total more than any product does, and for most people it is achievable once the hair has a cut that behaves without intervention.

Letting hair dry most of the way first
Air-drying to eighty per cent and finishing with a dryer removes the longest and hottest part of the session. It also avoids the two extremes that cause most damage — a full blast on soaking hair, and an iron used to finish something still damp.

Heat on top of chemical work in the same season
The combination is the most reliable route to serious damage we see. Where a smoothing service or a lightening appointment has just happened, the styling routine should come down for a period rather than continuing unchanged, and that instruction belongs at the end of the appointment rather than in a leaflet.
The limit of this cause: frequency is the one variable entirely within your control, and it is the one that decides the total.

What recovery actually consists of
There is a real plan here, and it is worth being clear about what each part achieves so that none of it is mistaken for restoration.

Stop adding, first and immediately
Nothing else in the plan works while the cause continues. A period with minimal heat — styles that suit the hair's own texture, air-drying, a cut that does not need daily intervention — is the whole foundation, and it is free.

Support the fibre that remains
A measured protein or bond-building course helps damaged hair behave and hold together while it grows, and moisture is rebalanced alongside it so the hair does not become brittle. Both are ongoing support rather than a fix, and the amounts are matched to what elasticity testing showed rather than applied weekly by default.

Remove what has failed, in stages if necessary
Where the ends no longer take a set, split repeatedly or feel gummy wet, they are removed. Doing it over two or three appointments is a legitimate compromise where length matters, provided the routine has changed — otherwise it becomes an endless sequence of small trims chasing damage that is still being made.

Then wait, at a centimetre a month
New growth arrives undamaged, so the honest timeline is set by length: a shoulder-length head carrying damage through the last several inches is a year or more of growing and trimming. Naming that at the start is kinder than implying a course of treatments will shorten it.
The limit of recovery: none of it reverses the change. It manages the damaged length, protects the new length, and shortens how long the two overlap.

Where a sealing treatment is riskier than it sounds
Keratin seals the cuticle and reduces the need for daily styling, which is attractive on heat-damaged hair. Two cautions decide it: heavily damaged hair is uneven in porosity and takes the treatment unevenly, and the service itself finishes with an iron at a controlled temperature. On hair with structure left it can be appropriate; on hair that is already fragile it is generally declined here, and that is said before the booking rather than after the strand test.

Where the cut comes before either
Ends that no longer hold a set will not hold a treatment either — the product goes in, behaves inconsistently across a section, and fades first exactly where the damage is worst. Removing them before any treatment produces a better result from less product, which is a cheaper conversation than the alternative.

Where the damage is recent and limited, the correct plan is a lower setting, less frequency, a protectant used properly and a trim — and no treatment at all. That is a common finding, and stating it costs a booking. It is also the version that leaves the guest's hair better in six months.

There is no single safe number, which is why tools with one setting are a poor idea. Can heat damage be reversed?
No. The protein change inside the shaft is permanent, and the hair that has been altered stays altered until it is cut off. What can change is how that hair behaves: bond-building and protein work help it hold together, conditioning and sealing treatments make it softer and easier to manage, and both buy comfort while the damaged length grows out. Any product described as reversing heat damage is describing a temporary coating, and the claim is worth reading sceptically.
Is air-drying always better than blow-drying?
Usually, but not absolutely. Air-drying avoids the heat entirely, which is the main thing — although hair left soaking for hours stays swollen and is more vulnerable to friction, and on some hair that produces its own roughness. The practical middle is to air-dry most of the way and finish with a dryer on a moderate setting, moving, pointing down the shaft. That combination gives a smoother result than either extreme and costs the hair very little.
Do heat protectants actually do anything?
Yes, within limits worth understanding. They raise the temperature at which damage begins and spread the heat more evenly along the section, which meaningfully reduces the load from any given session. They do not make hair heatproof and they do not cancel frequency. Apply to damp hair, distribute through the mid-lengths and ends rather than at the roots, and make sure the section is completely dry before an iron goes near it.
My curls have stopped forming. Is that heat damage?
It is one of the clearest signs, particularly if it is uneven — some sections still curling while others dry straight and limp. Heat alters the structure that holds the curl pattern in place, and once that is gone the affected hair cannot be persuaded to form again by any product or technique. It is worth having it looked at rather than assumed, because chemical services and some scalp and health conditions can also change curl behaviour, and those have different answers.
How long will it take to grow out?
Arithmetic rather than opinion: hair grows roughly a centimetre a month, so replacing damage through the last fifteen centimetres of a shoulder-length head is well over a year, usually managed with trims along the way. It goes faster if the damaged section is short and the routine changes immediately, and it does not go faster because of anything applied. We would rather give that timeline at the start than have you spend a year buying products against it.
